Your problem seems to be with the software.
We use "xv" (an image display program - available in the public domain)
with no problem on our workstations. You should probably look at the 
source and figure out how to change the colormap.
xv was recently posted in comp.sources.x I beleive.
You may also want to check "xloadimage" which also works fine.
