If my memory serves me correctly, I believe that I started xdm as a once process with the -nodaemon switch. This was done from within inittab. Also, if you have any old starbase programs that depend on the colormap being set to some predefined values you may want to do the following-- I modified xdm to run a script after X has been started but before the login widget is created.
