Did you read the section of the "README" file on the subject of handling additional characters on an interrupt? I don't know what kind of machine you're running, but you might want to get rid of the "<< 1" in the latency calculation. Alternately, you might try tweaking MAX_CHARS_PER_INT up or down. Basically, if you wait too long to try and get the next character, you might wind up missing some... and three out of five sounds about right for that.
