We would only like to do this > as a last resort. Why not swap? It is not really a big deal. All you have to do is remove two screws and pop off a couple of connectors. However, I have had this happen on my mac II at home twice, and in neither case was there any problem with the hard disk (a Seagate ST-157N MLC-1). Both times this happened to me, the NCR SCSI chip was at fault and a motherboard swap was the only way to fix it. I do suggest trying the hard disk swap yourself to prove that there is no disk failure, however.
