It turned out that the problem was not enough memory in the 3725. I had a 768K 3725 and the 4.2.0 NCP took about 512K, but the 4.3.1 NCP took nearly 1 meg. There is a tech bulletin that outlines the memory considerations for upgrades at these release levels, but I can't put my hands on it right now. Try removing some comm lines from your NCP source deck and see if you can get anything to load, even if it doesn't have all your terminals defined.
